    Taking the 30 Minutes Challenge: How to Cut Meeting Times

    According to Harvard research, time is the most valuable resource for CEOs, yet they (or you) are in meetings for 72 percent of the total time available on a typical day.

    How can you cut meeting times down — a lot?

    A Harvard study found that, before COVID, a company’s vice president would spend 44 hours a week going to meetings. COVID changed that fact by a long way — and the reasons are not exactly. In the Harvard study, the IT manager spent 35 hours with the CEO and sent emails to 85 percent of the company. Most leaders in the study had the same problem. In other words, how can you bring joy to your scheduled meetings?

    People in C-suite are in meetings even more often in the new normal to keep the human connection alive. Most employees don’t like how much time they have to account for before, during, and after the meeting.

    The “switching time” is the amount of time it takes to get back to focused work after taking a break. For example, it takes at least 15 minutes after a break to get back to work. It takes at least 30 minutes to focus on a single issue to get moving or make a decision, which is called “time fragmentation.”

    If you think about meeting distractions, answering the phone, or reading an email — there are a lot of distractions in a day’s work. If employees spend their time switching between tasks, it’s possible they only do one hour of work every two hours.

    How a leader spends their time shows how they lead, prioritize, and communicate. Assessing the quality of meetings, deciding who should go, and ensuring everyone is focused on the task at hand leads to success.

    Improving the productivity of the meeting

    Manufacturers often have a short daily meetings of no more than 15 minutes at the same time each day — so employees don’t have to move into a separate room for these meetings. They are first thing in the morning when they arrive. They talk about what happened yesterday, the problems, and what will happen today.

    Short but brief meetings help keep the focus on necessary tasks, which helps keep things moving forward. If there are problems, talk about them in a separate meeting only with the involved people — and most offices have found the benefit of using intraoffice communications like Slack or Outlook.

    Prepare the meeting schedule ahead of time. If it’s a regular meeting, always follow the same order of business. How is the project going? Is there a problem, and do I need help? Everyone should prepare for it. But snap through these issues quickly from an agenda and don’t deviate.

    An HBR study found that the more time people spend in extensive group settings, the less likely they will be engaged. If people can spend less time in meetings and more time preparing for them — they will be more productive and excited about what they are going to do with the information.

    Keep the number of people down. Remove everything else and follow the 2-pizza rule set by Jeff Bezos. Six to eight people is the correct size for a meeting. The more people there are in a meeting, the less productive it is.

    A meeting with fewer people doesn’t waste the employees’ time who shouldn’t be there. Only invite people who can help with the project being discussed — and each of these should be encouraged to give honest feedback.

    A quick meeting and honest feedback is the secret of Pixar’s Brain Trust meetings. These meetings keep the company focused on the work at hand and help the company be better and more innovative.

    A French company with 500 employees called FAVI makes its meetings public. Anyone who needs to see them can do so. You can replace it with a video-on-demand or an online tool like Kahoo if you want to try this process. Leaders can use their public meetings, and anyone in the company can watch the meeting vids and collect data or ask questions.

    You should boost employee confidence, self-discipline, and psychological safety. Make it easier for employees to choose which meeting to attend and how to be active when they decide to be part of a class.

    Have your employees ask themselves the same questions you should ask yourself. How did I do this week? Is this mind meld necessary? What is the goal? Is this your job? Attend the meeting, or can you look at the minutes and see if you can join in? If you work from home, you may want to spend more time having one-on-one meetings than attending the big ones. These meetings are more important because they help employees feel like they belong and connect.

    Improve your focus

    People tend to go offline in essential or long meetings and focus on emails or messages instead of being present in the meeting. That’s the worst way to waste time. You can’t pay attention to emails or meetings all the time. In these situations, employees suddenly “come to” and want someone to repeat what they just said because they were dinking around doing something else. This phenomenon works much like the drunk or texting driver.

    Concentrate on keeping your meeting short and sweet so that you may devote your time and energy to what matters, and hurry and get back to your work. Consider using web-based solutions such as ASANA or Mural.co to make the meeting more engaging, disseminate the outcomes, solicit comments, or assign obligations after the scheduled time. Set up a set time of day for meetings, and schedule them all simultaneously to ensure that you don’t waste any time.

    It’s a 30-minute challenge.

    Agendas and minutes are essential. However, today people don’t use them much. Remember the last boring meeting you went to? You may have noticed that leaders didn’t have an agenda or added some topics to the agenda last minute.

    There are signs that a meeting was practically worthless — and definitely boring. Everyone spoke too much, and some people could not even talk. If a challenging topic took longer than expected, it is most likely because the speakers were not ready or prepared and the essential information they needed was not close at hand.

    Again — the truth is that meetings shouldn’t take more than 30-minutes. Start prepping your company and employees now to make the 30-minute mandatory by 2023 in your company.

    Why are 1-hour meetings the norm? Because Zoom meetings are free for up to 40 minutes, it makes sense that they are. Push your team to do better and come up with all new ideas in less time and watch your productivity skyrocket.

    The same goals should exist within your C-suite — make it a goal to set a new standard for a conference: 30 minutes at the most. This will help your teams choose topics more carefully, pick attendees more carefully, and prepare better for the next meeting. You will be able to get back at least half of your time.

    Keep in mind that your most important asset is time, and determine that in 2023 — you will stop giving it away to nonsense.

    Returning to the office would undoubtedly involve costs for the company. Owing to social distance and other health and safety considerations. So if employees are just as productive at home, it makes sense to keep them there.

    A one-time change

    People came back in when costs reverted to something resembling normal.

    The data demonstrates the benefits of remote working to organizations and the economy during the epidemic. However, it is still uncertain whether we would sustain the change seen during the Covid limitations in the long run.

    Certainly, there are advantages and disadvantages to work-from-home issues that haven’t been solved yet, and it may take a few more years to see correct-correlation data.

    What will the future hold for work-from-home employees?

    The data in the future could be especially interesting if our ties with our coworkers are damaged, if the work-from-home crew has become estranged, and if social connections and project communications have suffered.

    As several studies have shown, the onboarding and the collaboration and innovation that comes from deep connectivity with our peers have suffered. We’re less able to form relationships with our managers when we don’t see them at the office. These facts could limit personal opportunities for advancement professionally.

    You can be in flow one day and out the next. While earning my doctorate, I worked full-time while running a business and engaging in a dysfunctional marriage. I had committed to doing everything I had set out to do with no consideration for the impact of the pressures on my life.

    But one day, I found myself unfocused and uninterested in completing my work. I sat at the computer for a while, but nothing came. I couldn’t produce. Does this sound familiar? If it does, you have experienced a mental block.

    Spotting the signs

    I was in the middle of my doctoral program with tons of papers to write, but I was stuck. It lasted for days. Although that was the first time I had experienced a mental block, it wasn’t the last.

    I realized I was prone to mental blocks when I was engaging in long periods of mental stimulation, experiencing prolonged stress, and in a highly creative period. Here are some signs to watch out for in yourself:

    • Feeling frustrated and overwhelmed
    • Trying to push through to finish a task but feel stuck
    • Difficulty completing any tasks that required me to think, strategize or create
    • Trouble producing anything of high quality
    • Finding it hard to describe how you’re feeling and what you’re experiencing

    One of the hardest things about experiencing a mental block is that it cannot be seen, which makes it hard to identify. Furthermore, a mental block can happen to anyone, varies in length and can happen at the most inconvenient time. They can range from acute to severe.

    Contributing factors

    Several factors can contribute to mental blocks. Some of them include:

    1. Mental exhaustion: As in my case, I was overworking my muscles all day and night by constantly engaging in creative activities. I was experiencing mental fatigue from excess decision-making. My life was structured so that all decisions had to pass through me and couldn’t be delegated to someone else. My brain was exhausted.
    2. Lack of sleep: With 24 hours in a day, eight were dedicated to my full-time job, six were going to my business, two were for traveling back and forth and three were used for cooking, bathing and spending time with my family and friends. On average, this schedule left me with five hours each day to sleep. The recommended amount of sleep per day is six to eight hours. I was not giving my brain enough time to rest to function correctly.
    3. Environmental disorganization: Your workspace should reflect the clarity you want when working. When my environment is in disarray, I have the most difficulty focusing on a task. When I earned my doctorate, I was in a dysfunctional marriage. My ex-husband was verbally abusive and battling drug addiction. He would often throw fits and destroy the apartment. On days I would arrive home, items would be all over the floor and out of place. I would need to leave home to think clearly. This was one of the contributing factors to my staying so busy and out of the house as much as possible.
    4. Impostor syndrome: I doubted my experience and abilities at the highest level while earning my doctorate. It felt like I was in an in-between space where I had years of professional experience, but I didn’t feel like an expert in my field. This led me to question my abilities and hesitate before writing a paper. I wanted everything I submitted to be perfect and I feared judgment. So instead of creating, I would find myself stuck on validating myself.

    Overcoming a mental block

    Once you can identify the root cause of your mental blocks, that is half the battle. The next half consists of taking some actions to help overcome it so you can accomplish your goals. Here are a few things to try:

    1. Turn up your physical activity: This is my go-to anecdote. We are full of energy, and mental blocks are created when that energy becomes stagnant. Engaging in regular physical activity helps prevent and remove blocks that occur. Physically, exercise pumps blood to the brain, which can help us think more clearly.
    2. Grab a coloring book and start coloring: Coloring is relaxing and allows you to get your creative juices flowing without using much brain power. It can help your brain and body relax to improve brain functioning. When coloring, various parts of our brain’s cerebral hemispheres are activated.
    3. Schedule your sleep: Putting your sleep on your schedule helps to regulate the amount you get. By getting more sleep, your brain has time to relax.
    4. Meditate daily: Meditation is a powerful tool that can help us remove distractions and negative thoughts. It helps us to get in touch with our subconscious mind and release the thoughts holding us back. It also produces peace within us, which helps us gain clarity in any situation.
    5. Tap into music: Music can serve as a form of therapy to help us process emotions and act as a calming agent. Listening to music also has incredibly positive effects on our brains.

    The most important thing to remember when feeling stuck is that stepping away from what you are working on is always an option. Take some time to relax and shift your focus. After all, continuing to work will only frustrate you, which is never helpful. Instead, take the time to try some of the suggestions above.

    “You can’t take it with you” — how often have you heard that?

    It’s an oft-abused phrase employed, usually within the context of a person amassing wealth or assets beyond their needs. What it speaks to is intent, and that’s what building multi-generational wealth is all about: growing your assets to pass them on to future generations.

    We’re not just talking about money and other valuable items, though. There’s far more to it than that.

    Right now, in the West and throughout the world, we’re experiencing deep financial uncertainty. Especially since the crash of 2008, we’ve been on an increasingly fast treadmill of debt.

    Most Millennials and Generation Z in America identified home ownership as the prime marker for success. Increasingly, though, they are being priced out of the housing market altogether. Two-thirds of non-homeowners cited affordability as why they didn’t own their own home.

    There are, of course, several factors that have gone into this situation. It boils down to a total lack of focus on building generational wealth. Now we could lay that at the feet of consumerism; far too much emphasis on instant gratification, not enough on the journey of life and deferred gratification for greater future reward.

    Certainly, that’s true to an extent. We buy on credit now more than ever (I’ll get to why that’s bad…but not why you think, shortly). We seek shortcuts and outcomes rather than journeys and experiences. But as with everything in life: the answer lies in more than one factor.

    Right now, we’re experiencing the perfect storm of destabilizing geopolitics, recessions, war and cultural norms that don’t favor multi-generational wealth.

    We’ve cultivated this sense of wealth being about what you can demonstrate to others. It’s all about “flex” culture (as the kids say). But this belies the true nature of what it means to be wealthy.

    What is wealth?

    I’m not going to say something as predictable or demonstrably untrue as: “wealth has nothing to do with money.” That kind of platitudinal soundbite is also part of the problem. We’re not holding ourselves accountable for what we say publicly. Money is absolutely a component of wealth, there’s no doubt. But it also doesn’t paint the complete picture.

    A “wealth” of something simply means that you have an abundant supply of it. For example, you can have a wealth of knowledge. It comes down to how resourced you are as a person and how valuable you can be as an individual to the broader community.

    We’ve done ourselves a cultural disservice in emphasizing money. Not that this is some kind of anti-capitalist rant! I’m a serial entrepreneur, after all. We do, however, need to steer the conversation towards other forms of wealth to heal the current pain we find ourselves in.

    For multi-generational wealth, we must take a more holistic approach to life

    Millions of dollars in the bank won’t serve you if you have to sacrifice your mental well-being and time with your family (or a family, for that matter) to achieve it. My vision of multi-generational wealth is not about one generation falling on their proverbial sword to bring it about.

    My approach is about breaking these “molds” into which we constantly try to force ourselves. I want us to ditch the ‘cookie-cutter’ approach altogether and really examine what we have to offer future generations beyond just accrued capital.

    Let’s start with money

    Thanks to inflation, the money that you leave behind for your kids will be eroded by the sands of time anyway.

    Our education systems throughout the west offer pitifully little education when it comes to money management. We need to start teaching our kids how to handle money properly if we want to build generational wealth.

    That starts with understanding how to use debt properly!

    We’re used to buying things on credit, usually having been fed the ridiculous line about how it frees up your capital to earn money. Given the rates that most retailers and third-party lenders charge, that’s total garbage.

    You find me a savings account or investment portfolio that will give you the level of return that will match or exceed what they’re charging!

    That said: we also need to avoid the trap of thinking that debt is inherently evil. It’s not. It just depends on how you use it.

    Consumer debt (i.e., buying consumables with debt) is a terrible idea because you’re servicing debt on something that is losing value. Hence why you can leverage your capacity to service debt, for example, to become a lender yourself essentially. That’s how a lot of other successful entrepreneurs and I make a lot of money.

    From an entrepreneurial perspective, educating your kids about how debt works is a massive leap toward building generational wealth.

    This means educating yourself — no bad thing. I would encourage you to break the old habits and stigmas around debt for your own sake. Learn to identify the difference between consumer debt and the debt you can leverage.

    Find your ‘why’!

    This is always the first port of call for anyone I coach in business. It’s the single most important thing to teach your kids if you want them to build on your legacy.

    You must understand what’s driving you and why. That takes serious introspection and hard work. You will need to weed out all the programmings you’ve been fed since you were a kid that is keeping you motivated by the desires of others.

    We think that so much of what drives us comes from us. More often than not, however, we’re being driven by what someone else expects of us. When we don’t confront this proactively, it leads to mid-life crises.

    The stark realization that we have less time left than we’ve had throws into sharp relief all of the things we’ve valued and how little we actually did for ourselves!

    Don’t let that be the legacy you leave.

    Get your head around the life that you want to lead. Be an example to future generations and build your resources (money, knowledge, health, energy, etc…) to be of maximal service.

    Being of service to others ultimately builds true wealth, after all.

    Investing in real estate is good for people who want to make money work for them. And this is because, with real estate investments, you can buy a and use it to earn more. Now there are many ways to use an acquired property for profit. But perhaps the ones that are gaining more traction are short-term rentals on Airbnb.

    But what is Airbnb?

    If you’re an avid vacationer, you’ve probably heard of the app that can connect you with people who will let you stay on their property for a period of . This app, called “Air Bed and Breakfast” or Airbnb, was launched by two industrial designers who moved to in 2008.

    They couldn’t afford to pay rent for their during this time, so they decided to earn extra by letting people who couldn’t find hotels rent their space temporarily. And long story short, their strategy became a massive hit because it expanded into a vast network of 4 million hosts worldwide. And up until today, their platform continues to create more opportunities for hosts and real estate investors in general.

    Long-term vs. short-term rentals

    Real estate investments include property rentals, and there are two main ways to earn from them: Long-Term Rentals and Short-Term Rentals. When I started as a real estate investor in 2012, all my properties were long-term rentals. But in 2017, I transitioned all of them to short-term ones, most of them through Airbnb.

    Why? There were a lot of factors that made me decide to go all-in with Airbnb:

    1. You make less money on long-term rentals.

    Did you know that when done correctly, you can make a $2,000 average monthly profit on Airbnb? Of course, many things must be considered to get to this number. Plus, you can make less or more than this amount every month.

    But the point is, with Airbnb short-term rentals, you can determine your price, and no other person has a say. You can’t do this with traditional long-term rentals. With long-term rentals, you can only set a fixed amount and increase your rent by 3% to 5% a year.

    2. You are under bigger obligations as the landlord.

    There are several things to consider when hosting a long-term rental, and one of those is that your tenants may never deep clean or take care of repairs on your property. The reason is simple: they won’t be staying there forever. Ultimately, the obligation still falls on your shoulders.

    Another fact worth mentioning is that you won’t be able to evict your tenants easily. Now, the stipulations change from city to city and state to state, but typically after 30 days of staying, your guests acquire certain rights.

    Case in point: In 2020, the government passed an Eviction Moratorium where landlords are not allowed to evict their tenants on the grounds of non-payment. This was, of course, helpful for a lot of tenants all over the country. But now, some landlords are still owed thousands of dollars in back rent, and they may never get the chance to go after them again.

    3. With Airbnb short-term rentals, you don’t have to work like an employee.

    Short-term rentals are passive in nature, which means that if you have a property, you can still earn even if you’re not around. Add this to Airbnb’s online platform, and your market potential gets wider.

    But here’s the thing: you may still be trapped by working around the clock to manage your listing. Thankfully, there is a way to build a system and create a team that operates the business on your behalf. We use this innovative business model with Airbnb, which has since accelerated our and offered tremendous growth.

    4. You don’t have to buy properties to get started.

    If you’re familiar with cash flow goals for long-term rentals, you’ve probably heard that the aim is to earn $200 per unit per month. This is all well and good, but if you’re trying to replace a job that gives you $5,000/month, this income won’t give you much. You still need to own at least 25 units to get there.

    So what you can do instead is to buy a couple of units, give them a nightly rate, and launch them on the platform to start getting bookings and recover your returns faster.

    But what if you don’t own properties and still want to do Airbnb? Well then, all you need to do is apply the Arbitrage Model.

    The Arbitrage Model, also called subleasing, is where you rent properties from other landlords, get their permission in writing, and then launch their property as your short-term rental on Airbnb. Yes, this strategy is perfectly legal and lets you start a business without buying properties.

    Are there other ways to start an Airbnb, even if you don’t own properties?

    Yes. Aside from subleasing, there are two more ways to launch an Airbnb business without much capital.

    1. Co-hosting

    With the co-hosting strategy, you don’t have to buy or own properties because all you have to do is to manage and help hosts manage their listings. This method allows you to learn more about the business and earn.

    2. Using O.P.M (Other People’s Money)

    A balance transfer is when you transfer the money available on your credit card into your checking account. You can then use this money to sublease a property and start your own Airbnb business without using any of your money.

    Airbnb is a great platform for real estate investors. Its innovative business model will allow you to create positive cash flow, get started even if you don’t own properties yet, and enjoy the time, location, and financial freedom that most people only dream about.

    More often than not, going through your tasks may feel like wading through waist-high sand. This may sound trivial, but work stress often comes from task disorganization, making them look more difficult than they actually are. Worse, it can deter your motivation, productivity and sense of accomplishment. From swamped emails to meeting deadlines, the anxiety of not knowing where to start or how to finish can burn you out.

    Perhaps it’s about time to regroup and rethink the ways to manage your overwhelming to-do list. Here’s how:

    1. Delete low-priority tasks

    The truth is you can’t do it all. The first step to managing your to-do list is to sort your tasks according to priority. Keep an eye on your low-priority tasks. Quickly go over them and assess their importance. If deemed inconsequential, delete them. The reality is some tasks are better deleted than completed. Just because they’re on your to-do list doesn’t mean you have to do them.

For one, low-priority tasks don’t age well. They may have displayed importance the moment you captured them, but some tasks simply resolve on their own and no longer require further attention, making them obsolete. In fact, they are often tagged as “no priority.” Not only do they make your list a lot longer than it is, but it takes you in a completely different direction, hindering your productivity.

    Use your sense of discernment in determining their relevance. For each task, ask yourself, “Is this necessary?” If the answer is “no,” delete them, move on, and don’t waste your time.

    2. Batch similar tasks together

    It’s important to remind yourself that you’re human, not AI. Unlike a computer, you can’t effectively run multiple processes at a time. The brain takes time to process whenever you switch contexts, halting you from finding your flow.

    The key to productivity is by getting into the groove. Once you’ve found your rhythm, it will be much easier for you to go with your workflow effectively and efficiently. Being in the zone is key to accomplishing tasks quickly without compromising their quality. The trick to this is grouping similar tasks together.

    Task batching is an effective productivity strategy that helps you avoid context switching. By categorizing your work, you’ll be able to find a perfect approach that applies to a variety of assignments, making it feel like it’s just one fluid execution rather than mentally jumping back and forth from one type to another. Not only will this make your to-do list a lot more organized and easy on the eyes, but it will also improve your speed and efficiency.

    3. Make a list of completed items

    On top of your to-do list, it’s equally important to include your completed items. If it’s taking a long while to fill your completed items, that’s your cue to reconsider how to improve your speed. Perhaps you’re taking too long on a task that’s not necessarily urgent? Perhaps you’re spending too much time in your inbox? Perhaps you’re prioritizing obsolete tasks? It’s your opportunity to reassess and adjust to hit your daily quota.

    4. Don’t overcheck your inbox

    Did you know that most professionals spend more than two hours of their time at work checking their emails without even realizing it? From waiting for responses and digging through old attached files, to simply mindlessly scrolling, over-checking your email is one of the leading productivity deterrents in a workplace. Ideally, one shouldn’t spend more than 30 minutes in their inbox. Remember that it’s a communication tool, not your task manager. Not only does it interrupt your flow, but it interferes with your work execution. My friend Yoel Israel, CEO of WadiDigital, once told me during a collaborative work session that I spend too much time in my inbox. I agreed with him and fixed it.

    Keep in mind that emails can wait. They don’t bear significant weight in the urgency of your tasks. Consider alloting a good amount of 25 to 30 minutes a day for checking your inbox — 15 minutes in the morning and another 15 in the afternoon. Or you can evenly divide it into seven minutes every 2 hours.

    The Dangers of Remote Work Put Young Employees Most At Risk. Here’s Why.

    As CEO and co-founder Brian Chesky recently put it: “The mall is . The theatre is . The office is Zoom. There’s a future where you never leave your home and after Covid is over, the most dangerous thing will be .”

    Loneliness was a global before Covid-19, but its consequences have only grown more severe, especially among our youth. A study published by the Harvard Graduate School of noted that 36% of respondents reported severe loneliness — feeling lonely “frequently” or “almost all the time or all the time,” including 61% of young people aged 18–25. More notably, 43% of young adults reported increases in loneliness since the pandemic’s outbreak.

    At the same time, as the severity of the Covid-19 pandemic has started to wane, leaders have begun to hypothesize what a return to normalcy will look like, which social and economic changes will stay and which will fade. With that emerges the definition of what the new working world will become.

    And with that debate comes one major underlying theme and the center of many boardroom discussions — productivity. As recent trends such as quiet quitting emerge, leaders are asking whether their employees can actually be more productive working from home, remote meetings can be just as effective as in person and the virtual water cooler conversation can serve the same level of beneficial means. Yet there is one major elephant in the room that remains, an underlying theme that many companies continue to overlook because, in the end, they don’t see that it directly translates to productivity and, frankly, there isn’t a correlation to the bottom line.

    That component is loneliness.

    As leaders reimagine the new definition of a return to the office, we must take our employees’ mental health into account, addressing the role an in-office environment plays for each category of worker, especially younger workers. To attain desirable positions, many of today’s younger workers are required to move away from their respective universities, relocate far from their families and friends and work long hours to learn and grow in their respective trades. Many of them are now even more isolated due to their environments.

    In assessing the new return-to-office environment, today’s companies must consider factors beyond profit and productivity. We, as company leaders, have a responsibility to consider the mental health of those who join our ranks. And we must be more comprehensive in our approach to doing so.

    Here are five things companies should consider as they assess a remote environment in the context of the growing loneliness pandemic:

    1. Get to know your employee base

    Understand those you are hiring and take factors such as their life stages, social environments and geographic locations into account. Develop a longer-term new hire process, enabling deeper, lasting integration into the company culture. Create ongoing communications touchpoints and an interdepartmental leadership task force that incorporates diverse feedback into the human capital plan.

    2. Create authentic social outlets

    Develop in-person meetups that cater to employees’ personal interests. These need to be more than just casual happy hours. Consider activities that employees would not have the opportunity to experience together otherwise with a focus on wellness, education, exploration and personal development. Create “growth groups” whereby employees with similar passions align with activities that cater to their interests, fostering opportunities for more meaningful bonding that is sustained over a longer term.

    3. Develop strong mentoring cohorts

    The more remote a work environment, the more important it can be to create meaningful mentor/mentee relationships. These relationships may have been more naturally fostered in in-person environments, so they may require more deliberate attention if a company chooses to remain remote.

    4. Redesign the office space

    The role of the executive office is changing. Companies have the opportunity to redesign their offices to serve as creative hubs with more communal spaces, places where employees choose to go versus having to go. There is an opportunity for more of a hoteling type of drop-in environment with greater flexibility in terms of open office hours and a design that fosters communal engagement versus siloed work styles.

    5. Reinvent the retreat

    In prior times, company retreats or off-sites have been a one-off occurrence, marked by expensive locales and master-planned schedules. There is now an opportunity to make the retreat a more frequent occurrence. It could be a once-a-month on-site at an inspiring out-of-office location where colleagues gather with the sole purpose of spending quality time together. Nothing more.

    Reframing the role of the company in today’s diversified work environment is the right thing to do. As the mental health epidemic continues to grow, especially among our youth, the responsibility becomes even more prevalent. We must take a deeper dive to develop programs that make a more meaningful impact. Companies that do so will not only better serve their employees, but they will also be those that the best employees choose to work for with loyalty. In turn, this will help foster team members who are well-balanced, engaged, and, as a result, more productive.

    A Pervasive Myth Employers Believe That Is Hurting Their Remote Workforce

    “I would bet 10% or more of our remote staff, especially programmers, have another full-time job! We need to stop this before it escalates and get everyone back to the office,” my client exclaimed.

    He’s the chair of the board of a late-stage SaaS startup, and this concern was rife as I met with the rest of the board to figure out the company’s plan for permanent post-pandemic work arrangements. Having helped 19 organizations determine their hybrid and plans, I heard such sentiments all too often.

    So I asked him where he got his information. He told me he sits on other company boards: That’s what he heard from other board members, and he guesses the same thing goes on here.

    But where does this distrust towards stem from?

    Salacious headlines fueling leadership mistrust of remote work

    “These People Who Work From Home Have a Secret: They Have Two Jobs,” screams a headline from The Wall Street Journal. The Double Lives of White-Collar Workers With Two Jobs,” writes The Guardian. And according to Bloomberg, “Many Remote Workers Secretly Juggle Two Full-Time Jobs — or More.”

    These articles, and many similar ones, mostly have a similar structure. The journalist interviews an anonymous remote employee, usually in tech-related fields, about how they managed to secure a second job working remotely. The employee speaks of the additional money they’re able to secure, which is worth the burdens of working many more hours. There are often exciting and dramatic escapades of how they just managed to avoid getting caught. At times, there are cautionary tales of workers who were found out — and fired.

    These types of articles play on our narrative fallacy, a dangerous mental blindspot that causes us to understand the world through stories rather than facts. Sure, stories can be useful illustrations of broader data points. But the danger stems from stories that speak to our feelings and intuitions without regard for the actual evidence.

    It’s no surprise that the more traditionalist executives and board members who read these narratives integrate these stories into their vision of reality. After all, one of our most fundamental cognitive biases is the confirmation bias, our mind’s predisposition to look for information that confirms our beliefs, regardless of whether the information matches the facts. They latch on to such stories and then repeat them in C-suite and board meetings — as did the chair of the board of the SaaS startup I mentioned earlier.

    The facts about working multiple jobs

    To be clear, I have no personal stake in any specific outcome. As a behavioral economist who helps executives avoid , my priority is getting the right information to serve my clients. That’s why my first source of information for external benchmarks on and similar economic data is FRED: Federal Reserve Economic Data.

    FRED gathers a variety of economic data, mainly from U.S. government agencies as well as other high-quality sources, to provide long-term trends in the U.S. economy. FRED has no interest or stake in promoting in-office, hybrid or remote work. Let’s consider the data on multiple jobholders as a percentage of all employed members of the U.S. workforce from 2000 onward.

    According to the latest numbers, we’re at a historically low point of employees holding multiple jobs. The high point was around the turn of the century when 5.8% of all workers held multiple jobs. Currently, about 4.8% do so. Just before the pandemic, 5.2% had more than one job. That data encompasses both full-time and part-time jobs.

    Perhaps the story is different for those holding down full-time jobs? According to FRED, not really. In July 2022, 438,000 workers had two full-time jobs — that’s .27% of the total working population in the U.S. of 163,500,000 this year. Now compare that number to 418,000 in July 2000, in other words, .3% of the total workforce of 138,800,000 that year. So while we’re not at a particularly historically low point of workers holding down two full-time jobs, we’re just about average — and the 10% theorized by the chair of the board is much more than an order of magnitude too high.

    But what about all the anecdotes?

    What about all these anecdotes reflected in the headlines? Well, the reality is that it’s true that many more remote workers are holding down two full-time jobs than in the past. However, it’s not because the proportion increased: It’s still under .3 percent. No, it’s because many more people are working remotely.

    Thus, before the pandemic, Stanford University research shows that 5% of all workdays were worked remotely. Over two years into the pandemic, the comparable number is over 40% of all workdays. That’s over 8 times more. Thus, of the tiny fraction of all employees who hold down two full-time jobs, a much larger proportion will be remote. So we’ll certainly hear more stories about it.

    But the fact that more such incidents will occur will not change the fact that it’s under .3 percent of all workers. All those breathless headlines about two-timing remote workers — and the traditionalist executives who buy into them — ignore the underlying probabilistic base rate, meaning the actual likelihood of this scenario. That’s a cognitive bias known as the base rate neglect, where we focus on individual anecdotes and fail to assess the statistical likelihood of events.

    Indeed, what executives often miss is that many of the employees who held down two full-time jobs before the pandemic did so from the office. Do you think people work a full eight-hour day when they come in? Far from it! Research finds that on average, employees work from 36% to 39% of the time they’re in the office. The rest is spent on things like making non-work calls, reading and news websites and even looking for — or working — other jobs.

    Trust your staff

    If you can’t trust a worker to work well remotely, you can’t trust them to work well in the office. And recent research by Citrix on knowledge workers — in other words, employees whose job can be done full-time remotely — shows that knowledge workers forced to come to the office full-time show the least amount of trust to their employers, compared to hybrid or full-time remote workers. No wonder: Their bosses are showing deep-rooted mistrust of their employees by forcing them to come to the office full-time when their job can be done mostly or even fully remotely.

    If that mutual trust between employer and employee is absent, the employee will disengage. A Gallup survey on hybrid and remote work reveals that when employees are required to work on-site, but they both can and would prefer to do their job in a remote or mostly-remote manner, the result is significantly lower engagement and well-being, and significantly higher levels of burnout and intent to leave.

    Internal surveys from my clients align with these external surveys. For example, the University of Southern California’s Information Sciences Institute (ISI), a research institution with over 400 staff, originally decided in the summer of 2021 on a policy of three days in the office. Once the ISI leadership learned about my work and hired me as a consultant, they shifted in the fall of 2021 to a trust-based, flexible, team-led model, with individual team leaders deciding together with their team members what worked best for each team.

    A survey we conducted in August 2022 showed that, compared to the three days in the office policy, 73% of the employees at ISI believed that the team-led model is “much better,” and 15% felt it’s “better.” These responses show a much higher degree of employee satisfaction and engagement through flexibility and trust. The same goes for retention and recruitment, on a survey question that research shows reveals this issue, namely whether survey respondents would recommend working at ISI to their peers. 56% said the team-led model makes it “much more likely” that they would make this recommendation, and 18% said it would make them “more likely.”

    In the end, the chair of the board of the late-stage SaaS start-up agreed that the best practice for the future of work is a collaborative, trust-based approach. Show trust to your employees, and they will trust you in turn. Accommodate their working styles and preferences, and they will repay you with higher engagement, productivity and loyalty. And lastly, make decisions using data — not stories.
